How Construction Leaders Use the Focus Four to Drive Day-to-Day Safety

The Focus Four hazards — falls, struck-by incidents, caught-in/between, and electrocution — don't just show up in annual fatality reports. They show up every day, on every active construction site, in conditions that shift with the weather, the schedule, and the trades on the ground. That's what makes them a reliable framework for daily safety leadership, not just a training category.


Most construction professionals have heard about the Focus Four. The real question is whether it's influencing how leaders plan their weeks, run their crew conversations, and adapt to a jobsite that looks different on Friday than it did on Monday. This blog is about making it practical at that level — not as a compliance exercise, but as a communication and planning tool that foremen, superintendents, and project managers can actually use.


The Problem With Treating the Focus Four as Background Knowledge


When safety training covers the Focus Four, workers walk away knowing the names and the general risks. That's useful — but it's not the same as being able to anticipate where those hazards will develop next week, during this phase, on this specific site.


A framing crew knows falls are dangerous. But if no one has talked through where the leading edge exposure is during Thursday's sheathing work — or whether the anchor points on the west elevation are positioned for the way that crew actually moves — the knowledge doesn't prevent anything. The Focus Four becomes actionable when leaders connect it to what's about to happen, not just what happened to someone else.


That's the shift this blog is about: from general awareness to active, forward-looking application.


Using the Focus Four in Weekly Planning


Construction schedules move fast. A two-week look-ahead shows what scopes are coming, but it doesn't automatically flag which Focus Four hazards are embedded in that work. That's a leadership function — someone has to think it through before the crew shows up.

A simple habit: as part of your weekly planning review, run each major scope through a brief Focus Four lens. Ask yourself:


  • Falls — What elevations are involved? What's the fall protection strategy for each, and is the equipment staged and ready?

  • Struck-by — Where will equipment be operating near workers this week? What are the lift sequences, and how are pedestrian paths managed?

  • Caught-in/between — Are there excavations, confined spaces, or equipment operations that require specific protective measures before work begins?

  • Electrocution — What overhead or buried electrical hazards are near this week's work zones? What temporary power is in use, and is it inspected?


This doesn't need to be a lengthy process. Five minutes at the start of your planning session, before work gets assigned and equipment gets scheduled. The goal is to make sure hazard controls get built into the work plan — not added as an afterthought when the crew is already in the middle of a scope.


When supervisors build this rhythm into their planning cycle, they stop responding to Focus Four conditions and start getting ahead of them.


Changing Conditions Require Changing Conversations


One of the most underrated challenges in construction safety is that the site changes constantly. A task that was safe on Monday may not be safe on Wednesday. New trades arrive. Materials get staged in different areas. Weather alters ground conditions. Progress on one scope creates new exposure for another.


The Focus Four gives leaders a consistent set of questions to ask as conditions evolve — not just at orientation or weekly toolbox talks, but in real time, as the site changes around them.


A few examples of how this plays out:


A steel erection crew finishes on Level 3, and concrete workers move in to pour the deck. The transition creates new elevated edge exposure and changes the equipment traffic pattern below. A quick conversation with both crews — specifically about fall protection on the new deck edge and struck-by risk from the concrete pump operation — addresses the hazard created by the transition, not just the hazard each trade manages independently.


An excavator starts work near an active electrical service line that wasn't marked on the original dig permit. The electrocution risk is real and immediate. A superintendent who's thinking about the Focus Four as a daily lens catches that before the first bucket of dirt moves and gets the line located properly.


A concrete formwork crew is working in a trench-adjacent area where backfill isn't complete. Caught-in/between risk from both the trench walls and the equipment working nearby needs to be addressed before the day starts. That's not in the original safety plan — it developed as the project progressed.


The point is this: waiting for formal safety meetings to address changing hazards means you're always a step behind. The Focus Four gives supervisors a mental checklist they can apply on the fly, during a site walk, before a scope starts, or when something changes mid-shift.


Making Crew Conversations More Specific


Toolbox talks and pre-task discussions are most effective when they're specific to what the crew is actually about to do — not a general reminder about fall protection that everyone has heard fifteen times.


The Focus Four is only as useful as the conversation around it. Here's the difference:

Generic version: "Remember to use your fall protection today. Make sure harnesses are on when you're at height."


Specific version: "Today we're installing headers on the south wall from the scissors lift. The work zone puts you at 18 feet. We have two anchor points set up on the east and west ends of that wall — use the one closer to your work position. There's a material delivery scheduled around 10 a.m. near the base of that lift, so we'll need to communicate before that truck comes in to make sure nobody is elevated directly above the drop zone."


The second version is based on the same Focus Four knowledge, but it's connected to today's specific work. That's what drives behavior in the field. Workers know exactly what the hazard looks like, where the controls are, and what to communicate.


Getting there requires supervisors who have thought through the scope before the meeting — and who see that preparation as part of their job, not extra work on top of it.


Site Orientation Through a Focus Four Lens


New workers on a jobsite don't know the specific hazards until someone walks them through the site. Orientation is often treated as a paperwork exercise — sign the form, watch a video, get your badge. But orientation is one of the highest-leverage safety touchpoints available.


When site orientation is structured around the Focus Four, it gives new arrivals a hazard-specific map of the site rather than a generic safety overview.


  • Falls — Where are the elevated work zones? What fall protection is required where?

  • Struck-by — Where do vehicles and equipment operate? What are the traffic patterns, and where should workers not walk?

  • Caught-in/between — Are there active excavations, confined spaces, or equipment areas with restricted access?

  • Electrocution — Where is temporary power? What are the overhead line locations, and what's the protocol for equipment operating near them?


This approach treats orientation as a jobsite-specific briefing, not a compliance handshake. Workers leave knowing where the real risks are on this site, today, not just in general.


How Supervisors Model Focus Four Thinking


The way supervisors talk about safety shapes what workers pay attention to. When a foreman does a morning walk-around and stops to point out a specific struck-by risk from the crane pick scheduled for 9 a.m. — and explains what the exclusion zone is and why — that's modeling the kind of attention that Focus Four planning is built on.


Workers notice what their supervisors notice. If a crew lead consistently points out fall protection conditions before work starts, adjusts plans when caught-in/between risks develop, and treats electrical hazard identification as a normal part of site management — that behavior becomes the standard for the whole crew.


This isn't about being the safety police. It's about demonstrating that hazard recognition and planning are part of how professional construction gets done. The Focus Four is a useful framework because it's specific enough to apply to real conditions and broad enough to cover the hazards that consistently hurt and kill construction workers.


Supervisors who use it actively — in their planning, in their conversations, and in their daily site walks — build crews that operate with that same awareness.


From Framework to Habit


The Focus Four works best when it becomes habitual rather than occasional. Not a monthly training topic, but a daily lens. A planning rhythm. A consistent thread running through orientations, toolbox talks, weekly look-aheads, and real-time site adjustments.


That kind of consistency comes from leadership — from foremen, superintendents, and project managers who treat hazard anticipation as a core part of running a jobsite, not a separate safety function. When the Focus Four shows up in how you plan, how you communicate, and how you adapt, it becomes a culture rather than a checklist.
